What gotcha game ever let’s you craft anything? Few and far between. Suck it up princess. Either grind because you love the game or quit. Such entitled little shits in this community, zeddy included.
Do the Heroic Barrens and go through the Mercenaries tasks. You'll be getting more coins than Normal Bounties and they'll start to add up. My Cariel is nearly fully upgraded at this point from grinding at the Air Elemental bounty and getting to Task 15.
I also been trying to optimise a Saurfang strategy at the Heroic Corrupted Ancient which drops Gul'dan coins and I have over 300.
Overall I think the system could offer something like a limited amount of "Wild coins" to get you closer to the Merc you want.

I'm still not sure what coins come from what - all bounties can give coins for your team, along with the three stated in the chest, but you get some others as well and I have no clue if those are random or what - could even be a bug since it's not stated. Is it a case of three buckets of varying odds, one for your team, one for the bounty-specific prizes, and one for random? Grinding Emperor normal for Diablo will be a nightmare, though - I doubt that's particularly grindable on HC, and not got any of those other than from there (implying it's not actually random which coins you get from that third set, but lack of transparency).
Got most of my main team to tier three or four abilities by the time I did Rag, so not too bad. It's grinding to craft that's a killer, though. Also feels like Mysterious stranger appearance got nerfed when Task 5 was fixed - a lot of SPUDs since then. Might be the higher Bounties, though.
"Wild" coins would be useful, as would a preview of a Merc's abilities before you craft.
In these kind of games, you'll need to grind and farm. It's just as simple as that. If you don't like that, fine. But don't say you'll have to invest money, because that is simply not true.

Some of you genuinely failed in school, whenever the teachers assigned you to write a summary about a lecture. I believe I've said in my first part of the post that I've enjoyed the free part - until reaching Level 30 - but after then I DO NOT, since it's not F2P anymore and requires to buy (a LOT) packs to boost equipment and abilities. And that sad fact is just undisputatable.

I spent $25 on both of the bundles available on release day and that was it.
I've beaten every level in Blackrock and I am currently sitting at 3600 ranking in PvP
Not sure if $25 is "a LOT" for you (sorry if it is).... but most of what I got in those packs didn't help the Mercs on my team anyway, so I'm sure if I went 100% F2P I'd be in same position.

I'm a F2P and i was so lucky this morning when i opened Ragnaros in my first pack of the day - He is now only 1 skill upgrade from being fully upgraded. It's only a matter of effort and the amount of time you are willing to spend.
Guess my hopes were too high up there, I actually gave the mode a chance, I genuinely expected nothing, HOWEVER I found myself actually (somewhat) enjoying the first and second Wing, which seemed straight forward, except for that one tricky Boss that spawns growing Treants when you hit him (You should get Blinkfox here)
All good.... BUT then when discovering to my surprise that my Chars were already maxed out at 30 I started wondering "is this it?" "did I just hit the F2P dead end?" and indeed, it appears my Grind is already over after Day 1.
Now it's quite obvious I need MANY Coins to further upgrade my abilities and equipment, the only problem is, those coins are becoming far and few between, usuallly like 10-15 for my desired Hero, each time I repeat the former Runs. That'd take ages to actually upgrade what I need to, and I can't see myself doing that repetitive shit in what seems to be a "Loop of Doom" for free players.
Anyone else feels genuinely scammed, after getting lured in by the sweet honey pot ?
I will likely manage to beat the third and fourth Wing after a while, or when I actually care, but then they will just release harder Wings in the future, that'll require better and more expensive equipment and higher ability upgrades that will absolutely FORCE you to pay money and/or Gold.
Paying money (or even Gold) to be able to beat PvE Content is a Hard NO-NO for me anyways...

You get bonus missions every day. You're supposed to come back and get the daily bonuses, or get extra bonus quests through the chance tiles in bounties. It's not designed to be "complete all the content in a week and never touch the mode again".

I admittedly have virtually zero experience with mercs as a game mode, but I have spoken with a top 25 player (LordXav) about mercs viability as a F2P mode at the highest level in ranked so I will do my best to relay my understanding of his take on the topic here. Xav asserts that, at least for now, mercs is unequivocally a P2W mode if one aspires to achieve a relatively high rank in pvp. With that said, whether or not the mode is ultimately F2P or P2W appears to depend on what your end goals are with regard to your experience in the mode. If you just want to have fun and grind out your collection and level heroes, you can clearly do so without paying money. If, however, you want to be competitive and achieve high rank in pvp, it is apparently exponentially more difficult (if not impossible) to do so without paying money. The same would apply to attaining a strong/well diversified collection of mercs that are relevant with well leveled abilities, at least in the short term. So, so far as I understand it, the answer to the question of whether or not mercs is F2P is quite simply, "it depends".
With the current number of mercenaries and max ability levels, Mercenaries seems to be extremely F2P-friendly. Indeed, from a business perspective it would certainly be in Blizzard's best interest to ensure that this is the case; otherwise they are simply losing money. I suppose it is possible that, since mercs is technically a mini game within a larger game, Blizzard could stand to be a little more progressive with regard to their profit margin and attempt to make the game mode more F2P friendly (at least in its early stages) to attract more new players that previously would never have played HS but are intrigued by its new gacha style game mode.
Time will tell, I think, but I also think it is very probable that Blizzard will eventually adhere to standard business (profit oriented) practice and ensure that new mercenaries will be released on a relatively consistent basis so as to ensure that players cannot attain a complete collection F2P and are consequently encouraged to spend money in order to do so.

I'm not sure it's the best trio - it's certainly strong in PvE, though sometimes you want other stuff (Cariel doesn't make it through one set of attacks from trash in HC winterspring, for example, and Emperor himself falls to casters in under two turns). Makes for a solid baseline, at least, and it's excellent that they made the free mercs actually good enough to dop all the normal and half the HC content without much of a sweat. You need to grind a lot to experiment, though - pay for fun is a good descriptor unless you like grinding.
As for PvP, meta will constantly shift and you need most of the top cards, I suspect.
I played through all the content (and Heroic Barrens) with just the F2P heroes. Xyrella, Samuro and Cariel are nasty! I think you just thought it would be a brezze... no. It is a little bit hard.
