We've yet to hear any communication from Blizzard regarding how coins for maxed mercs will be handled (or if they even will), so I thought I'd just toss out some top of my head suggestions (disclaimer: For entertainment purposes only. I am not a Blizzard employee. Some restrictions apply. Void where prohibited. Must be 18 years or older to call. This post may not be retransmitted without the express written consent of Major League Baseball.)
Option 1: Coin protection - Outright prevent getting new coins for maxed mercs in all circumstances, and instead receive 1/10th of those coins for a random non-maxed merc. This however, would do nothing for the thousands of coins you already have for maxed mercs, and it would likely look/feel bad getting like 1-3 coins per box out of packs.
Option 2: Coin conversion - Maxed mercs will now have a button that lets you spend 100 coins to receive a box that contains 10 coins from a random unmaxed merc. Very similar to above, and the math basically works out the same, but would require a UI tweak. Would probably have the psychological effect of giving players the illusion of more agency, however, and addresses the banked coins issue.
Option 3: Push past your limits! - Maxed mercs will be able to spend coins to further increase their HP on a curving cost. Something like the first 1 HP beyond max costs 300 coins, the 2nd 1 HP costs 700, the 3rd costs 1200, etc. This gives the effect of every merc having the potential to grow ever more powerful, though in reality you'll probably never see any merc with more than 3 HP beyond max.
Option 2: Coin conversion - Maxed mercs will now have a button that lets you spend 100 coins to receive a box that contains 10 coins from a random unmaxed merc. Very similar to above, and the math basically works out the same, but would require a UI tweak. would they though? barrens 1 already only gives 3 bags of couns, averaging like 40 coins. if you are trading them at 1/10th efficiency you are getting 4 coins for like 3 minutes of grind, that isn't a good conversion factor. better to just play the mission for the merc you want, you'd get better returns.
Simply allow buying portraits, and make legendary skins for equip, that's it ;)
Do you mean buying portraits for -other- mercs? Because right now most of my maxed mercs already have all of their portraits. This also pretty much doesn't address the issue and also de-incentivizes buying packs.

Hm, I overestimated how quickly it can be done. Did a little test, It took me 3 minutes 15 seconds to earn 15 Xyrella and 30 Millhouse by soloing barrens 1 with Millhouse. Probably, it can be done quite faster with practice but it still less efficient then I assumed.
Also, tried doing heroic barrens 1 (beat one enemy, enter spirit healer, retire) and got 24 random rare coins in 55 seconds
Blizzard has already said that in the future there will be a use for this extra coins. There's no info on what it'll be or when will this be implemented (knowing blizzard don't expect it for the next year tbh) but my guess is that they'll let you transform them into random coins for other mercs and it'll for sure be the most abyssmal rate you can think off but at least is better to have random coins you can use (even if they are very very few) than having 14k Rokara, Cariel and Cornelius coins that you can't use (that's me lol).
I don't think option 3 would be fair as time goes on and on, some people will have mercs with way more health than they should. I already have over 2000 spare coins with travis as an example and will likely get more cause I farm heroic tree boss in felwood.
I hope they wont make the coin conversion rate too unfair - for me 100 coins for 10 random coins seems unfair, but realistic, knowing activision Blizzard.
I think the spare coins will be usefull because they may make more abilities to choose from and more equipment.
Option 3 is interesting, but they've always planned to increase the level limit, and I don't know that the two plans would play nice together. Additionally, when the level limit is eventually increased, it's possible there will be more abilities and equipment to upgrade. However, this does not remove the problem of the finite limit you can spend on one merc.
I would love the ability to purchase portraits with coins, but again, there would still be a finite limit to the number of coins you can spend on one merc.
Some sort of conversion (one merc to another) is the only option that makes sense. I suppose coins-to-gold or coins-to-dust could technically be possible, but those do not seem like options Blizzard would be keen to implement.

I dont care what solution exactly they come up with, but they better hurry because without exaggerating the issue i feel like the current system ahs to be almost illegal in some countrys, correct me if i am wrong though.
Due to air elemental grind i have maxed out every single rare merc within the game, when i open packs i regularly got nothing but coins for said rare mercs or to word it differently, i bag of hot air and nothingness.
And thats precisely the point that im quite suprised about, allowing folks to spend 3 dollars on a very realistic chance to get nothing in exchange jsut does not seem alright to me.

As you noted, it's too late for option 1.
I suspect option 2 is in the works.
